An independent musician with a healthy YouTube channel — good clicks, a loyal niche — but stalled monetisation: the best traffic never reached Patreon. The work was to read the real data, find where the leak was, and redesign the path that turns a viewer into a supporter.
the content gets clicked: attracting the viewer was never the problem
across the most-watched videos, examined data point by data point on four dimensions
the in-video handoff produced not a single click: the funnel was disconnected
an executable, step-by-step plan with a monthly dashboard to steer by the numbers
The starting point overturned the most common assumption. The channel didn't have a thumbnail or repertoire problem: it produced content people clicked, and that a loyal core kept coming back to watch. The right question wasn't "how do I get more traffic?", but "why doesn't the traffic I already have turn into supporters?".
I worked from the real data, not from impressions. I read the most-watched videos in depth across several dimensions — how many people arrived, how long they stayed, where they came from, how much they clicked — and cross-referenced them with the Patreon page and the website. Three precise issues emerged, in order of priority: retention lost in the first few seconds, distribution that wasn't reaching new audiences, and above all a Patreon funnel that was effectively broken.
The most serious issue was also the clearest to close: the handoff points inside the videos generated no clicks at all, and the content that drew the most people was the very content being given away elsewhere. In practice, the best traffic was being funnelled toward "free" instead of toward support.
From that diagnosis I redesigned the path end to end — from someone watching a video to someone becoming a supporter — and delivered it as an executable system: clear priorities (retain first, then channel, then expand), an offer structure aligned with the real value, and a 30-day operating roadmap with a monthly dashboard to read progress against the right metrics.
More than a revenue forecast — which depends on execution and external variables like the algorithm and the market — the value was clarity and a system to act on:
If you run a Patreon project or you're building a community of supporters around your content, this is exactly the kind of work I do in Patreon management and consulting.
